A Dutch dairy cooperative, that produces consumer products at different plants in the Netherlands, sells and exports to a large number of European countries, Asia and Africa.
Objective
Preparing Order Management & Distribution for the implementation of the new ERP system (SAP). Piloting a number of new ERP modules, making and implementing an operational design for a new warehouse, in cooperation with a local logistical service provider and (Authorised Economic Operator) certifying the employees.
Approach
The Nobleo Manufacturing Project Leader has fulfilled the role of interim Manager of the department Order Management & Distribution, consisting of 25 FTE.
After a thorough analysis of internal flows, he has reorganised the department with respect to several aspects. Firstly, a dedicated EMEA team has been formed to cover this main area of interest. Also, several product group focused key-account teams have been formed. Furthermore, to support this new way of working, the department has participated in trainings. These were provided by two appointed department key-users, together with the overall project team. Moreover, the department team has been balanced to better perform daily tasks. Lastly Order Management procedures have been improved to increase efficiency.
Next to this, two vital actions have been taken. Firstly, tenders have been issued for global container shipments. Secondly the logistical partners have been prepared for the new way of working.
Results
At the end of the project, Order Management and Distribution were successfully prepared for the implementation of the new ERP system. Two employees have been selected and coached to grow into supporting functions and the processes have been improved. The new warehouse is fully operational, the ERP system has been tested thoroughly and there were no negative effects from phasing out the old location for the new location.
